Are You a Silo Builder or Buster?

Silos crop up in organizations when there is a lack of trust.  Departments, regions and co-workers try desperately to mark their territory and keep a tight fist on resources and information.  It’s not a healthy situation.  This results in closed doors, back stabbing and, frequently, loss of good personnel.  They take off for more forthcoming, open organizations.Silo Builder or Buster

Silos in your personal life crop up when you don’t tell your husband about the exam your son failed at school.  Why bring him into it?  He’ll probably get angry.  Your son will get embarrassed and defensive.  Let’s just put up a wall on the information to keep the peace.  Suddenly you’ve laid your first brick in your own personal silo.  The “keep bad news away from Dad’ silo.  In the long run, when someone finds out who knew what and when, the trust might be irreparable.

So how do you go about some silo busting?  Here are some ideas

1. Open.  Be open with your communication.  This can be difficult; especially, if the culture is to keep your cards close.  It starts with you.  If you just got some information that might negatively affect the business or one department in particular.  Take the first step and be open with the information.

2. Drop.  As in drop the assumptions.  This moment never happened before.  You really don’t know how that manager, child or customer might react.  You might have an educated guess but leave your assumptions out of it.  They are frequently a self fulfilling prophecy.  “Suzie always gets angry when I mention the sales forecast.”  Hmmm, regardless of Suzie’s reaction you are going to be looking to fulfill your assumption and any reaction Suzie has will be categorized in your mind as “anger”.

3. Love.  Sounds crazy but I do this especially if I am angry with a colleague (or ex) .  I imagine myself embracing them.  It’s hard to throw someone under the bus if you recently imagined embracing them.  We are all human and deserve caring folks around us.  It’s real hard to lay the first brick of a silo if you promote a caring culture.

4. Share.  This straight out of the “Essentials of Leadership” from Development Dimensions International,  “Share thoughts, feelings and rationale.”  It builds trust.  Explain to your husband why you were reluctant (feelings) to tell him about the failing test score.  Tell your colleague why (rationale) you would like to delay the project.  Trusting environments rarely have silos.

5. Promoter.  Be a promoter within your work group.  Make sure your employees are drinking the same Kool-Aid.  If your employees know that you are an open book on information and resources, they will follow suit.  Do not reward those who withhold important information to other departments.   It starts with you

6. Vacuum.  Don’t tolerate a vacuum on information or resources.  Take a deep breath and take the first step (this is more difficult for some of us who hate rocking the boat).  Pick up the phone or, better yet, (if you can) go be eyeball to eyeball with that guy you think is trying to build a silo.  “Hey Joe, I haven’t heard the status on Project X and my understanding is that you do….what gives?”  Be a silo preventer.

Depending on the organization, work unit or family culture, this can be difficult.  You can’t choose your family but you can choose the organization you work for.  If you are sensing there are too many silos and there aren’t any silo busters like you around?  The best strategy might be finding a place without any silos.

Just say No.

I’m not sure why, but I have been the trigger person for most of my career.  The gunslinger brought in to say, No.  Human Resource professionals are frequently referred to as The Fashion Police (that skirt is too short), The Personal Hygiene Moderator (deodorant is a necessity), Policy Patrol (insubordination IS grounds for termination) and, worst of all, the b-word.  So why can’t everyone else draw a line in the sand? I can’t even tell you how many times I’ve asked myself that.  They are in avoidance.

It’s so much easier to bring someone else in to say No.  You can stay at arm’s length, point the finger and, in essence, say, “This wasn’t my decision”.  Let someone else be the trigger person and stay clear of the wake.

Try taking a giant step forward and say No. Here are the reasons why you should:

1. Respect.  People pay attention to those who pull the trigger once in a while.  You earn the reputation for being someone who has a backbone and stands up for their principles.  People want you on their team when they know you can be counted on to make the tough decisions even if they are unpopular.

2. Honest.  We’ve all known people who are brown-noses.  How many corporate projects have you been party to that went in the wrong direction because no one in the crowd wanted to say No.  Earning the reputation for being candid takes a few No sayings. I’m not advocating just blurting out No but a well-polished, properly crafted No will increase your authenticity.

3. Less Bunkum.  I had to look up that one up in the thesaurus to keep this polite.  When you get the promotional phone calls for a vacation getaway; don’t hang up.  Say No and take my number off your list.  Disingenuous people stay away from No sayers.  They move on to fawn over someone else who doesn’t mind swimming in bunkum.

4. Relief.  Unresolved conflict can fester.  Be the one to step forward and make the decision.  Do you really want to be up at 3 AM worrying about how you tell the PTA that you want off the committee?  When you have given that well-crafted No; you’ll be sleeping like a baby.

5. Empowerment.  Saying No is gratifying.  You can look yourself in the mirror and know that you stood up for something; you stood up for your beliefs.  It might have been difficult (it almost always is uncomfortable…messy even) but once you get past the No, your self confidence will be rebooted.

6. Culture.  No one likes co-workers who get away with clocking in late, not pulling their weight, constantly stepping over the line that no one else would dare to cross.  That crowd; the group at large.  They are rooting for you.  They want you to pull the trigger.  Be the gunslinger for the 95% who are pulling their weight.  Raise the tide for the culture of your company.

It’s not easy.  But you need to do it.  Be the go-to gunslinger.  Everyone is waiting for you to be a No sayer.  Draw a line in the sand.

Unresolved Conflict: The Elephant in the Room

As a restaurant owner and Human Resource professional over the past 20 plus years, I’ve seen plenty of unresolved workplace conflict.  It’s like the kitchen garbage can with rotting shrimp shells in the bottom; everyone smells it but no one wants to deal with it.  So we let it fester and things fester.

Blood pressure rises, people start avoiding each other, less eye contact; our mind goes wild with what we figure the other person is thinking.  We think we know their true motivation as the paranoia mounts.

There were countless times I was brought in to end the avoidance….to get to the bottom of the smelly mess.  So how do you handle the conflict?  Here are some tried and true maneuvers:

1. Timing is everything.  Don’t talk to someone when they just get back from vacation and are buried in email and return phone calls.  Give them a day or two to dig out and take a temperature check.  Read their body language.  A little tension in the shoulders? Using short curt sentences? Relax and wait.  Sense of humor is back?  Just got a great sales report?  This might be your opening.

2. Privacy.  This  cannot be emphasized enough.  Don’t bring up the smelly issue in front of or within ear shot of any other human being.  Never.  Ever.   Their listening skills will be out to lunch and their blood pressure will shoot up.  No one likes to be embarrassed and if there is even the slightest chance that UPS delivery guy might walk by; relax and wait.

3. Facts.  Research your smelly issue thoroughly.  No hunches.  No assumptions.  No jumping to conclusions.  Do your best reconnaissance, you watch CSI, investigate.  This is especially true in the “he said, she said, they said and we said” type of smelly issue.  Find any and all witnesses and alleged witnesses (I can’t tell you how many times in a harassment investigation that the “alleged witness” wasn’t even at work that day).  Don’t go at fact finding to just make sure you are“right”.

4. Suspend Assumptions. This goes closely with #3 but it’s imperative that you don’t decide the other person’s motivation; their ulterior motives.  You’ll have them being one step below Bernie Madoff if you’re not careful.  Empty your head of all your negative stereo types, like “Joe is always out for himself” or “Suzy is out to get me”.  Really?  You know all that?  As Byron Katie says at her website “the work”, “Is it true? Can you absolutely know that it’s true?” Turn off mister ego and shut down your assumption machine.

5. Craft.  Think it through.  How are you going to broach the subject?  Maybe test the waters with another agenda item that isn’t confrontational like “I want to thank you for your help on the turnover report.  It really saved me some time and I got a chance to work on a more pressing project”.  A sincere, specific compliment is a nice lead in.  I can hear you nay-sayers out there…but I can’t think of anything nice to say.  Revisit #4.  Phrase the issue in terms of the other person’s viewpoint.  What is a reasonable explanation for their egregious act?  Give them an out like, “I’m sure you didn’t realize that when I was excluded from the finance team, I felt like you didn’t trust me”, or “I don’t think you are aware but when you told Suzy about the layoff plan, she assumed her job was in jeopardy”.  Think it through and craft the one or two sentences (no more) to summarize and present the smelly issue at hand (stay away from Never, Always and Should).

6. Love.  What are you crazy?  Love my co-worker, boss, workplace nemesis?  I don’t know why it works but if you decide you love someone, even your worst enemy ,the whole thing just works better.  Maybe it’s ch’i, but mentally embracing the other person (do not do this literally…for obvious reasons) helps you to be open to the possibilities; love your enemy.  Bob may never include you on the email with the financial reports but if you love him, it dampens down the resentment and blasts open the possibility of resolution. This also helps with #4.

7. Do it.  When you have completed the preceding steps; just do it.  Have the conversation.  Stay open minded and believe in a positive outcome.  Sometimes, OK a lot of times, it’s a complete surprise to the other person.  But it’s amazing how often people tip toe around an issue, especially a smelly one, and the offending person, had no idea that they angered you or that several people were avoiding them.  Most of the time people don’t realize how they are perceived and want to do their best.  Nine times out of ten, they apologize.  Give them the chance.

This might be messy the first, second or third time around.  But this is going to build trust in the long run.  You will be the Go-To person for conflict resolution and honest constructive feedback.  Slay the elephant.

Interesting but Not Useful

I’m not sure this is a tenet of the NeuroLeadership Group or if master facilitator Paul McGinniss coined this phrase.  Heck, it may have been Albert Einstein who said it first.  Regardless, it’s a great concept.  I was working with my coach, Steven Starkey, this week and he corrected himself by saying “interesting but not useful”. It caught me off-guard.  Wow do I spend a lot of time on interesting but not useful.  It really cuts out the fluff and drama in daily life if you focus on the useful. interesting but not useful

Imagine focusing on what is useful in your daily conversations.  You know – if you stayed on track and didn’t go meandering into all the juicy details so you could raise your coworker’s eyebrows and if you stayed on message instead of whispering all the sensationalized (perhaps exaggerated) tidbits.  We wouldn’t need a water cooler anymore.  Going to work could be less Soap Opera and more DIY. What is the use in gossip if we are staying focused on solutions? Seems daunting, doesn’t it?

Here are some tips on focusing on the useful and steering clear of the interesting:

1. Solutions. Keep focused on solutions.  As espoused by the NeuroLeadership Group, staying solution-focused keeps the conversation out of the drama and details and moving forward. It’s good for your limbic system.  If you can keep it from lighting up, you are going to move mountains.  Fear shuts people down.  Reward or positive energy keeps people motivated.  Keep it solution based.

2. Listen. William Shakespeare said “Listen to many, speak to a few”.   Being present and listening will bring you a wealth of information.  Granted, there will be a lot of drama and details in that information.  But it will help you cull through to find the useful.  When you do the lion’s share of the speaking, it’s easy to go off track into the interesting and not useful.  Practice listening.

3. Silence. Be comfortable with silence.  I had a coaching client yesterday who really needed to digest and think.  I sat there in silence.  Listening to the clock tick.  Counting to 20 in my head.  Biting my tongue.  He had a breakthrough.  If I had interrupted to “fill the silence”, he wouldn’t have had the breakthrough to find the useful.  Accept and embrace silence.

4. Generous.  Be generous with your attention.  It’s always about them.  Them as in, your boss, your assistant, your coworker, your spouse, your child, your client.  Focus on what is useful for them.  The greatest gift you can give is your attention.  Give your attention generously.

5. No judgment.  Unless you are in court, and behind the bench, don’t judge.  Take some time today to listen to how often you hear judgmental statements.  “Can you believe?”, “I don’t understand why?”, “Did you hear…”.  Or worse yet when people put themselves down or limit themselves.  “I’m horrible at this”, “I’ll never be able to…”, “I can’t…”  Judgment is negativity in disguise.  Optimism is the road to the useful.

6. Bless his heart.  When you hear this in the Southern United States, run.  Whatever is coming next is not going to be positive.  This is the southern, gentile way of saying, “I’m about to run the bus over someone.” This makes whoever is saying it feel superior to whoever they are blessing.  It’s apologizing before you put someone down.  Stand clear.

I’m not suggesting that it’s not fun to do interesting but not useful things.  I was an avid Sudoku player for a while and I am an Anthony Bourdain addict, although I doubt I’ll be eating at a roadside stand in Myanmar anytime soon.  The point is that if you want to get something done and have more productive conversations, focus on the useful instead of the interesting.

Do You Need to be Right?

In the workplace, in sports and in relationships there is a high priority placed on who is right. I had the great pleasure of seeing Edward G. Hochuli speak last year at a conference.  He is a NFL referee and has been for some 20 plus years.  He studies the rules of the game every day…all year.   Yes; every day. This is a guy who has to get it right or he’ll receive thousands of emails, bad press and public ridicule.  How about you? Edward Houchali

I think this illustrates the importance that is placed on rules and, in turn, who is right.  The problem is this can be counterproductive in the workplace.  Having the last word and being right has the potential to be really damaging to the relationships around you.  Even Dr. Phil, whether you like him or not, refers to Right-fighters.  It’s the perfect term for those who are mono-focused on winning their point at all costs.

Think about it for a moment.  Who was the last know it all that you enjoyed being around, or collaborating with, or, worst of all, reporting to.  I’d like to suggest that maybe we should try to just let that ego attachment go.  This can be quite a challenge especially for any of us baby boomers out there who had to line up for recess, cross the street at the cross walk and never raised their hand in class unless they were positive they had the right answer. 

I think that Dale Carnegie got it right when, in his principles for “Win People to Your Way of Thinking”, he said “Show respect for the other person’s opinions.  Never say, “You’re wrong.” 

So you’re probably wondering how to you bite your tongue when our culture and workplace have placed such a high priority on being right

Here are 5 ways to find peace and do that:

1. Listen.  Figure out if there is something you can find agreement on.  You might disagree with the direction of the project at hand but you might be able to agree that you’ve got the right team assembled and that you will not all agree but you all need to listen and respect others opinions.  There must be that acknowledgement that you’re all trying to get to completion and benefit from the process.  Listen for agreement.

2. Reflect.  Reflect on the impact.  How important is it to put someone in their place?  What will you gain from it in the end?  What will this do to the value of your “stock”?  In, other words, who else is going to want to work with you or value your opinion if you are constantly pointing out that you are right….and therefore, everyone else, is wrong.  Reflect before you start pointing your finger.

3. Patience.  Is this the time and place to “put this person in their place”? If this is your direct report, a peer or, worse yet, your boss…think long and hard about how this might damage your relationship.  At least find a more opportune time (i.e. less embarrassing) to sit down and listen to their reasoning and talk it out so that you come to a common understanding.  Swallow your pride and be patient.

4. Check in.  What is your own ego saying to you?  Are you really that dependent on being right to feel good…to have self-respect?  Is this the measure of your self-worth?  Do you really want to be known as that Right Person at the expense of all else? Check in to keep your ego at bay.

5. Silence.  It’s golden.  In this world of bombarding news, marketing and media; sometimes silence is the most powerful message you can have and share with others.  Just keep your mouth shut and embrace silence.

Several of my coaching clients keep track of when they try to make a personal change.  They will record every time they change their perspective on a situation and the way they changed their reaction.  See if you can give up on the almighty rightness and find peace.

The Engagement Wizard

I think so many businesses, in today’s economy, figure employees “should be happy they have a job.” The truth is that, according to Inc. magazine, 70% of your employees are job hunting. They might smile and nod and laugh at your jokes, and at night they are on CareerBuilder and asking for recommendations on LinkedIn.  Their resumes are up to date and they are ready to jump ship at the first sign of a decent paying job. They aren’t just looking for more money; they want a place that encourages engagement.  As Dan Pink espouses in his book Drive, “autonomy, mastery and purpose” are the ingredients for the Engagement Wizard. The Engagement Wizard is the secret to holding onto those employees who are phoning it in while they search for greener, autonomous pastures. It is far better to employ some engagement tactics to hold onto your veteran employees than to search out a perceived better fit. I realize that some folks are too far gone to turn around and they are the poison in the kool-aid.  Employing a few tactics to create engagement for those who are salvageable, is well worth the effort when you figure that turnover can cost you anywhere from 50 to 200 % of the positions salary (and the replacements likely to cost you 10 to 20% more that the incumbent anyway).

So what are the techniques of the Engagement Wizard? Here are a few:

1. Thumb.  Quit keeping your employees tightly under your thumb.  It’s time to loosen the reigns.  As Dan Pink said at a recent conference, no one ever said “my favorite boss was the guy who breathed down my neck”.  People leave bosses.  If you are dictating an employee’s every movement and deed and watching the clock to make sure they are constantly at the grind stone, your employee will not be engaged. Loosen up your thumbs.

2. Don’t prescribe.  You should not view yourself as the doctor who is prescribing all the answers.  As Liz Wiseman said in her book “Multipliers”, you want to shift from being the Tyrant who has all the answers to the Liberator who is listening.  Listen; don’t talk.  This encourages the autonomy that Dan Pink prescribes.  If your employee is thinking for themselves, they are happier.  If you don’t believe me, tell your partner how to make the bed.  See how that goes over; and if they ever make the bed again.  Don’t prescribe.

3. Learning.  One of the downfalls in the recent economy is the slashing of training budgets.  We keep the Sales and Marketing budget status quo, and cut the non-essential training and development budget.  This, especially for Millennials, is a bad idea.  Employees, who have a “Growth Mindset” as espoused by Carol Dweck, are constantly looking to learn new skills.  “The Investor” as written by Liz Wiseman is the leader who is investing in resources for their team.  Encourage learning so that your employees are gaining “Mastery”.

4. Monkeys.  Delegate the monkey (as in task, project or duty) and check up on their care and feeding.  Leaders need to delegate and give ownership to their team.  This is another trait of Wiseman’s “The Investor”.  You can’t develop Pink’s “Mastery” without letting go of the monkeys.  This doesn’t mean you aren’t responsible for checking in on the monkeys, however you shouldn’t be the one filling the water dish.  Delegate the monkeys.

5. Big Picture.  Does your team know the big picture?  Jon Gordon at a recent conference suggested handing out 3 X 5 cards to all your employees and asking what the purpose of the company was.  What would your team answer?  We all need to know the purpose of the organization for which we work.  It is much easier to align with an organization and be engaged when we know what the purpose it.  If you answer, “To make money”, your team is not engaged.  Make sure they know the Big Picture.

6. Non-Commissioned Work.  One of the best examples of how effective autonomy is to creating better outcomes was a study that Pink refers to in his book “Drive”.  They found that in a blind evaluation (they didn’t know which art work was commissioned versus non-commissioned) paintings that were commissioned (i.e. I want it to match my couch, I want flamingos and it needs to be 6 feet wide) were of less quality and creativeness as opposed to non-commissioned work.  So make sure your team has some time to just create instead of keeping them “in the box.”  It’s not practical to have all non-commissioned work all the time, however some time left to one’s own devices is critical to engagement.

Once you’ve found your magic wand, get out of the way.  You will be amazed at what folks can do if they are given the freedom to find their own path.   Find your Engagement Wizard and start waving the magic wand.

I was recently at a Peer-to-Peer Human Resource group at Elinvar in Raleigh, NC.  They had an interesting speaker, Santo Costa, Esq., who spoke to the group about workplace integrity.  The surprising observation he made was that integrity in an organization can be determined by how a manager handles mistakes.  He brought up the example of General McChrystal  stepping down after comments some of his staff made to a New York Times reporter and contrasted that with Janet Reno saying she was “taking full responsibility” for the Waco Siege but went back to her office and kept her job.  I think any political example can be fraught with misinformation (press versus one party versus another party) but it does illustrate that the person who takes the bullet for his staff can dictate the culture of the organization.

In most organizations that I have worked in, if the leader isn’t willing to take the heat for his direct reports mistakes, there is inevitably a lack of trust.  If the leader is constantly throwing their reports under the bus for every error and misstep, it will be a culture of CYA squared (covering your butt).  If you want to build a culture of trust and integrity in work or your life, you’ll need to fall on the sword whether it’s for a direct report or your child or your spouse.

Here are some ideas on how to boost your integrity:

1. Consistent. Show up in your relationships in a consistent manner.  The ability to control one’s emotions is a basic tenet of Emotion Intelligence.  Being a hot head or moody, can put people in your life on edge.  “Hmmm.  I wonder if Dr. Jekyll or Mr. Hyde is showing up for this budget meeting?”  Working towards authenticity involves people’s expectations being met in that they can be confident that you won’t overreact or fall off the deep end.  They know what to expect when you interact with them. Consistency is important to building trust.

2.  Humility.  Being humble in front of the team is important.  No one likes working for the leader who is constantly tooting their own horn.  The leader who does so is much less approachable. The humble leader makes sure their entire team gets credit for the project and makes sure the organization knows it. The humble leader is not trying to build their resume.  They are building everyone else’s resume.

3. Rationale.  Sharing the rationale with the folks around you builds integrity.  If you are looking at new software to make the transaction process easier, make sure the folks that will be impacted by the new software, understand the rationale.  There won’t be any buy-in if you don’t communicate the rationale.  More likely, there will be dissent and mistrust and folks might try to thwart the process.  Share the rationale.

4. Punches.  Don’t pull punches.  If there is bad news, craft the message and deliver it.  Don’t drag your feet.  Having information in limbo causes everyone to be in limbo.  The gossip mill will certainly get a tidbit of information and turn it into catastrophic conclusions in the blink of an eye.  Grab the tiger by the tail before it gets loose.  Don’t pull punches.

5. Private.  When someone makes a mistake, talk to them in private.  Figure out what went wrong; maintain their self esteem and move on to some solutions.  Don’t call someone on the carpet in front of the team.  The best practice for a leader is to critique in private.

6. Public.  When someone or the team gets something right, celebrate in public.  It’s so important to identify milestones in a project or when you finally attain the millionth customer that you celebrate.  Let everyone bath in the glory.  They will seek more of it. Others will want to be on your team.  Make sure you celebrate success in public.

7. Monkeys.  Once you have delegated a monkey (a task or project), don’t take the monkey back.  If you have assigned a monkey and the person has gotten off to a rocky start; don’t take the monkey back.  You want to check in on the monkey (make sure it’s being fed and scratched), just don’t take it back.  If people are unsure if they will keep the monkey they are much more likely to fail.  Keep the monkeys where they belong.

Building trust and creating an authentic relationship is a long process.  This cannot be created overnight.  Take responsibility for those that work for and with you.  There are times when you will need to fall on the sword but your team will be there to support you and you will create a culture of integrity.

Whooping all the Children

Unilateral punishment rarely is effective.  In fact, I can’t think of a situation where it has ever been effective.  I can remember threats from insecure teachers in elementary school, ”If no one owns up to the spit wad that just came sailing across the room, then everyone will stay after class, until someone comes forward.”  It’s pretty difficult to back out of that threat.  And if no one owns up or at least falls on the sword for the rest of the kids?  Do the kids really think they’ll be stuck there until night fall? Perhaps someone will rat the culprit out; perhaps not.  What are the kids learning from this situation?  Punishment isn’t fair?  Guilt by association?  I need to be in a different class, preferably without spit wads? whooping all the children

Similar situations happen in the workplace all the time.  One person has an odor problem?  Let’s institute a policy about daily bathing.  One employee misused the company credit card? No more company credit cards.  One manager is way over budget? The “whooping” meeting.  Invariably, the culprit walks out of the meeting oblivious to their transgressions and assumes “they must be talking about someone else”.  The rest of the team slides into paranoia and figures “it must be me”.  Unilateral punishment isn’t effective.  Whooping all the children isn’t going to stop the hijinks.

Here are some tips on dealing with performance issues:

1. Exhale. As in, take a breath.  I’ve seen meetings hurriedly thrown together while the boss is in a good lather.  Not a good idea. Anger rarely results in proactive outcomes.  You never know what you might say and whose feelings you will hurt (perhaps even innocent bystanders). Take some time and reflect on the situation. If you can feel your temples bulging and your heart racing, take a break…even a walk, and exhale.

2. Diagnose. What is really going on here? It’s time for some root cause analysis. Do we have a policy problem? Is everyone over budget or just two departments?  If this is a systemic problem, it might be time to craft a new policy.  If it’s just an offender or two, it’s time for a few one-on-one chats.  Get to the bottom of the cause.  If everyone stinks then Personal Hygiene Policy. If it’s just Joe that stinks, time for a Hygiene discussion with Joe. Diagnose the problem.

3. Blanket check. So if you decide that the issue needs a policy, make sure you have the right group covered by the blanket.  Sending out the updated Company Travel Policy to the rank and file may cause confusion, (jealousy), and, eventually, over saturation of meaningless emails which are ignored.  If there is a new software update for customer service folks, send out the update to the customer service folks who use the software. Sounds obvious, but isn’t your inbox full of information you don’t need? Make sure you’ve got the right blanket.

4. Test assumptions. So if you decide that it’s just Joe that stinks, check out your assumptions.  Take a walk by Joe’s cube first thing in the morning.  After lunch. After the budget meeting. Take a whiff. Is it a bathing problem or a deodorant problem or a cologne problem?  You aren’t going to know unless you collect some observations. It might be that onion sandwich at lunch.  Test your assumptions.

5. Message. Craft the message. Whether a policy or individual conversation. Decide what needs to said. Maintain self esteem.  This is not the time to get out the hammer.  Focus on facts and not emotions.  Distill what you want to say down to two or three impactful sentences.  If it’s a new policy, brevity and preciseness is key. Pass it by a second set of eyes or ears (someone without a dog in the fight) and then edit. This is not the time for a diatribe where the true message might get lost.

6. Deliver.  Time to take the plunge and deliver the message.  If it’s a policy, make sure to check step 3.  Disseminate to those it clearly applies to.  If you are constantly sending out messages that don’t relate to the person, you will eventually be ignored.  If it’s a conversation with Stinky Joe?  Make sure it’s private and check your timing.  Monday morning? Bad idea.  Month end?  Bad idea.  Wednesday afternoon after the company BBQ?  Sounds good.  Deliver the message with respect and empathy.

Most of the time when I’ve been present for a “Whooping all the Children” session, we’ve let things get down the road too far.  We’ve avoided the conflict and waited until we are so uncomfortable that we need to lash out.  Or we lash out at the wrong audience (i.e. we yell at the dog or lose our cool with our spouse).  Try these steps to spare those relationships that are most important to you.  Don’t whoop all the children.

Get out of the box

I just finished a book called “Leadership and Self Deception: Getting out of the Box” by the Arbinger Institute.  According to the book, “the box  is a metaphor for the experience of self-deception. In  the box,  we distort how we see ourselves, others, and even the world of work in order to justify what we haven’t done (or what we have done that we might regret).” When we are in the box, we are pointing our fingers at everyone else.  We rationalize outcomes looking to diminish our role in any failures. images 2

I am constantly in the box.  I’m pretty sure that I rarely have ventured out of the box.  If the bed isn’t made, it’s my husband’s fault.  I’m impatient because my son isn’t ready to leave, it’s my son’s fault.  I’m leaving work late because a coworker needs some advice, it’s my coworker’s fault.  It’s amazing.  I’m never at fault.  Geez.  I must be perfect. And quite the bulldozer as I roll over everyone in my life.

So obviously, I haven’t perfected getting out of the box however  I am starting to realize steps to take to get there:

1. Wake up.  One of the things I realized is that I am so frequently gliding on auto pilot.  I’m not paying attention to my own thoughts and how “me” centric I can be.  The first step is I need to pay  attention to my view of the world and change the focus to others’  desires.  As Cher said in Moonstruck, “Snap out of it!”

2. Flip.  Change perspectives.  I’ve spent countless hours surfing bleachers as my son is a high school wrestler.  If you have never watched a match, the big take away is that in a matter of 2 seconds, who ever has the upper hand can change without notice.  Your son is on the bottom, down on points when suddenly,with 8 seconds to go, he flips his opponent and pins him for the win.  You can flip your perspective just as quickly.  What’s it like being on the receiving end of me?

3. Service. Be of service to others.  Be the giver.  Hold the door open.  Let the car in front of you merge in.  Put the kids to bed, even if it’s not your turn.  The way out of the box is to focus on the needs of others.  If I  start with service,  my focus is outside instead of inside. Live the Rotary International motto, “Service above Self.”

4.  Let go of reciprocity.   I think this is where I get hung up.  If I stay late to work on a report for my team, I expect something in return.  Maybe it’s a “thank you” or some quid pro quo on the project that I’m spearheading.  If I mow the lawn, isn’t my husband going to make dinner?  I need to let go of the prospect of reciprocity.  When I start looking for the pay back, I end up back in the box.  Suddenly the focus is on you again.  Let. It. Go.

5. People versus Objects.  The biggest take away from the book is that I have to see people as, well, people.  The minute I  start to see people as objects, I am  back in the box.  If you think about it, you can’t have a relationship with an object (at least not a healthy relationship).  Once you’ve turned your partner, your child, your colleague into an object, the relationship transactional.  A means to an end.  You are back in the box.

I am a work in progress.  I appreciate that the book acknowledges that everyone has this problem.  None of us are living outside the box all the time.  Gives me room for hope.  It gives us all room for hope.

Setting Expectations

Last week’s post was looking back over the past year to craft an annual performance review; perhaps even more critical than that is setting expectations for the coming year.  This may be for yourself (I’m finally going to pay off that credit card), for your assistant (he’s going to be an Excel ninja by May) or for your family (Disney in 2013 or bust!).  These can be called development plans, business plans, goals, intentions, metrics, departmental vision statements…it’s all pretty much the same thing.  We all need a plan. images 6

Your family isn’t going to get to Disney unless you’ve outlined a few things.  When can you go?  How are we going to get there?  How much do we want to spend?  How much can we afford to spend? What do we want to see when we get there?  All of this requires research, discussion, cooperation and planning.  Your family can’t decide today to go to Disney tomorrow.  It’s going to take a plan.  The same is true in getting your assistant to be an Excel ninja by May.

So how do we go about planning and setting expectations? Here are a few ideas:

1. Reflection.  Take some time to reflect.  This might sound crazy when you have technology and commitments fire hosing you all day.  It’s hard to make a plan if you don’t close the door, turn off your notifications, take a deep breath and reflect. The stage of your prefrontal cortex is so full of actors, it’s important to sweep the stage, send the actors to lunch and let your grey matter get some breathing room.

2. Storm.  Brainstorm some ideas.  Dump it all on paper. Disney. Sea World. Busch Gardens. Grand Canyon.  Las Vegas. The Moon.  There are no bad ideas.  You can eliminate ideas after the fact.  Afraid of heights? Grand Canyon. Allergic to fish? Sea World. You get the idea.  Dump first and then eliminate.  What about your direct report? Excel training, Powerpoint class, karate retreat, Outlook seminar.  Get a manageable list of options and then move on to the next step.

3. Collaborate.  Sit down with the family, the direct report or your partner.  Go over your list of ideas.  Get some feedback.  Ask for help.  Get on the same page.  If your spouse hates gambling, nix Vegas.  Your kids have been to Disney twice and want to try out their Spanish, add Cozumel to the list.  If your assistant really wants to try their hand at Access instead of Excel; on the list it goes.

4. Align.  Now we have to figure out what aligns with the family budget, the corporate mission or your long term plan.  If the corporate plan is to move to a different platform from Access, we may need to investigate other platforms.  If we really want to be able to purchase a new home this year and need to keep costs to a minimum, we may just want to drive to Miami, stay at a friends place and test our Spanish out on South Beach.  Make sure the expectations align with the long term goals.

5. Resources.  What’s available to make this happen?  Do you have an internal expert on Access?  Did your colleague just send their assistant to Access training last year?  Do some research on best practices.  If you want to increase customer satisfaction by year end, what do you measure now that you can use for a baseline for next year.  Or what can you create.  Is your car going to make it Miami?  Does your swimsuit still fit?  Sometimes the investment into a different, seemingly less expensive goal can out weigh the original goal.  Make sure you know the resources available.

6. Memorialize.  Put pen to paper.  Write down what you have agreed to and how you are going to measure success.  Need to have $2,000 saved by June for the trip in August.  Your assistant needs to select an Access class to take by March 15th and to complete it by June 15th.  Spell out what the plan is.  Make sure we all have a copy.  Writing it down creates a greater commitment.

7. Check points.  I frequently drive to Charlotte, NC.  I know that there is a rest area right outside of Greensboro which is about half way.  It’s my checkpoint.  My feedback.  Even if I don’t need the facilities, it’s a mental checkpoint of my progress.  When working on performance goals or planning the family trip, make sure you check in with each other to see how progress is.  Hotel reservations? Budget on track?  Class signed up for? Customer service scores going up?  Project started?  Don’t set up a plan and leave everyone in the dark.  Set up some check points.

Arriving at your final destination is what it’s all about.  If you want to get from Point A to Point B, you’re going to need a plan.  If you don’t have a business plan, or don’t have buy in from your assistant, or haven’t collaborated with your family, it’s likely to fall flat.  Don’t head out aimlessly, make sure you have planned your goal and communicated your expectations.
